The Platform Playbook is the New Market Domination Strategy

If you want to understand what’s really going on with Nvidia, it helps to stop thinking of it as “just a chip company” and instead imagine it as the owner of a growing railway network in the middle of an industrial gold rush. At first, Nvidia sold tracks and locomotives—GPUs and systems—that anyone could use to move their own goods, namely AI models. Today, it is quietly turning that railway into a fullblown platform: it not only owns the tracks, it is starting to run the trains, design the schedules, and even write the rules of how goods should move. That shift from product supplier to platform orchestrator is exactly the kind of strategic pivot more technology organizations are making as they compete to control the ecosystems around them.

Nvidia’s Platform Ecosystem

Nvidia’s decision to pour tens of billions of dollars into building openweight AI models is a textbook example of this platform play. Instead of staying in the background as the “chip vendor” to OpenAI, Anthropic, DeepSeek, and others, Nvidia is now building its own family of models—Nemotron and its successors—that run best on Nvidia hardware. It’s like a railway operator that not only leases tracks to shipping companies but also starts its own fleet of highspeed trains, tuned perfectly to its rails and signaling systems. Developers and startups can still bring their own “cargo,” but running it on Nvidia’s rolling stock is faster, cheaper, and smoother. Over time, that kind of integration creates a gravitational pull: more traffic shifts to the Nvidiarun trains, more tools and services grow up around them, and the whole ecosystem begins to orbit the platform.

What makes this especially powerful is that Nvidia is doing it under the banner of openness. By releasing model weights and sharing training tricks, it invites startups, researchers, and enterprises to build on top of its models, tweak them, and embed them into their own products. On the surface, that looks like giving away the crown jewels. In practice, it is closer to a game console strategy: you let developers write games freely because every successful game sells more consoles. Nvidia’s “console” is its stack of GPUs, networking, and software; the “games” are the countless applications and domainspecific models people can now build using Nemotron and related tools. The more people build, the harder it becomes for the ecosystem to move away from the underlying platform.

Platform is the Pattern

You can see a broader pattern across the AI industry here. OpenAI, once simply a research lab, now behaves like a platform company with its own API, assistant layer, and surrounding tools. Google is doing something similar with Gemini integrated into search, productivity suites, and Android. Chinese players such as DeepSeek and Alibaba’s Qwen are also racing to establish themselves as foundations that others build on, rather than just point solutions. Nvidia’s move is distinctive because it flips the usual direction: instead of a software company adding infrastructure services, an infrastructure giant is adding software and models on top. It’s as if a cloud provider decided not just to host applications but to design the default operating system everyone uses in that cloud—and then offered the source code to encourage adoption.

Rails, Trains & Timetables

For management students and executives, the key lesson is that platformcentric thinking changes almost every important decision. When you sell products, your world revolves around units, margins, and quarterly sales targets. When you run a platform, you care just as much about who builds on you, how easy it is for them to plug in, and how many complementary services spring up around your core. Nvidia’s investment in openweight models is not simply an R&D line item; it is a deliberate bet that controlling the “rails plus trains plus timetables” of AI will matter more in the long run than any single generation of chips or models. In other words, owning the system beats owning just one piece of it.

There is also a subtle but important shift in power dynamics that comes with this pivot. As more organizations build their applications on Nvidia’s models and infrastructure, Nvidia gains influence over standards, performance expectations, and even safety practices. It’s similar to how mobile app developers eventually had to pay close attention to Apple’s App Store rules, or how enterprise software vendors align with Microsoft’s priorities in the Windows and Azure ecosystem. The platform owner doesn’t need to control every product directly; by shaping the environment in which those products live, it effectively steers innovation. Nvidia’s open models are a friendly invitation into that environment—but they are still its environment. 

At the same time, this strategy comes with real tradeoffs. By moving “up the stack” into models and software, Nvidia risks competing with some of its biggest customers, who may prefer a neutral hardware supplier. It also takes on the complexity of running a researchgrade AI lab in addition to a hardware business. And because platforms tend to concentrate power, there is a growing policy and geopolitical dimension: governments are already nervous about depending too heavily on foreign models or chips, and the tugofwar between U.S. and Chinese ecosystems is intensifying. For future leaders, that means platform plays are no longer purely business moves; they are entangled with regulation, national strategy, and global competition.

Still, from a strategic standpoint, Nvidia’s direction of travel is clear: it wants to be the place where AI happens, not just the company that sells ingredients. The story to watch over the next few years is whether other technology organizations follow the same path, turning their products into the “tracks,” “trains,” and “stations” of their own platforms. For management students and executives, the big question is how you will position your own organization in this landscape: will you be just another passenger, or will you design a platform where others choose to travel?
